📖 The Art of Effective Business Meetings

Few professional activities are criticized as consistently as the business meeting, and few are as difficult to replace. The complaint is familiar: too many meetings, too long, attended by too many people, producing too few decisions. Yet organizations that attempt to abolish meetings rediscover very quickly that complex decisions involving several departments cannot be made by email. The problem is not the meeting itself but the absence of design. A meeting is a management instrument, and like any instrument it works only when it is used for the purpose it was built for.

The first element of design is the agenda. A genuine agenda states, for each item, what has to be decided, who is responsible for introducing it and how much time it deserves. Circulated in advance, it allows participants to prepare, and preparation transforms the nature of the discussion. Without it, the first fifteen minutes are consumed by people discovering the subject, and the decision is taken by whoever happens to have the strongest opinion rather than the best information.

Preparation, however, is a shared obligation. Participants who arrive without having read the documents impose their own delay on everyone else, and a chairperson who tolerates this behaviour institutionalizes it. Some organizations solve the problem by beginning the meeting with several minutes of silent reading; the practice seems strange at first, but it guarantees that the discussion starts from a common basis.

The value of a meeting lies in the diversity of the viewpoints it assembles. If all participants share the same perspective, the meeting is a formality. Different opinions, however, require management, and that is the role of the chairperson. Chairing is not the same as participating: it means protecting the agenda, distributing speaking time, preventing the most senior voice from closing the discussion prematurely, and ensuring that quieter participants are invited to contribute. A chairperson who dominates the discussion has, in effect, cancelled the meeting.

Disagreement must therefore be expected and even encouraged, on one condition: that it is expressed in a way that keeps the discussion open. Diplomatic language is not politeness for its own sake; it is a practical technique. Saying I'm not entirely convinced that this approach would address the underlying issue attacks the argument; saying that idea makes no sense attacks the person, and the person will defend the position rather than examine it. Equally, an interruption announced explicitly — may I come in here, or sorry to interrupt, but may I clarify something — costs three seconds and prevents a misunderstanding from developing for ten minutes.

Decision-making requires an explicit method. The chairperson should state how the decision will be taken: by consensus, by the manager after consultation, or by vote. Ambiguity on this point produces the worst outcome, in which participants believe they have been consulted while a decision has in fact already been made, and their engagement with the result collapses. Where consensus is genuinely sought, the discussion should move from positions to interests, since two departments that appear to disagree about a deadline may in fact agree entirely about the risk.

The meeting is not finished when the discussion ends. Decisions must be restated, action points assigned to named individuals, and deadlines fixed. The minutes should record these three elements and nothing else of importance, and they should be circulated the same day, while memory is still accurate. An action point without an owner belongs to nobody, and an action point without a date will be completed, if at all, immediately before the next meeting.

Follow-up closes the loop. Opening the next meeting with a review of previous commitments takes five minutes and changes behaviour permanently. Meetings designed in this way are not popular because they are pleasant; they are respected because they produce decisions. That, ultimately, is the only justification for assembling expensive people in the same room.
