💬 A Strategic Decision
John
Thanks for coming. We need to reach a decision on the regional market before the board meets.
Mary
Agreed. From a strategic perspective, the opportunity is real, but the timing worries me.
D'accord.
John
What exactly worries you?
Qu'est-ce qui vous inquiète exactement ?
Mary
Our financial exposure. If we expanded immediately, we would need at least three million euros of additional funding.
John
One option would be to enter the market with a full commercial structure. The main advantage is speed.
Mary
The main drawback is that we would commit resources before we understand local demand.
John
So you would favour a pilot project?
Vous privilégieriez donc un projet pilote ?
Mary
Yes. A six-month pilot in one city would reduce uncertainty and give us reliable data.
Oui.
John
There are, however, some potential risks. A competitor may establish itself first.
Il existe cependant certains risques potentiels. Un concurrent pourrait s'installer avant nous.
Mary
That's a legitimate concern. But market volatility cuts both ways, and a failed full launch would be far more damaging.
John
Had we known about the regulatory changes last year, we would have acted differently.
Mary
Exactly. And if we had invested earlier, we would be in a stronger position today.
Exactement.
John
Should the pilot underperform, what would we do?
Si le pilote décevait, que ferions-nous ?
Mary
We would activate a contingency plan: withdraw from the city, redeploy the team and protect business continuity.
John
Taking all factors into consideration, I think the pilot is defensible in front of the board.
Mary
On balance, I would recommend the pilot, with three key performance indicators and a review after six months.

📖 The Value of Strategic Thinking
Strategic thinking is frequently presented as a talent reserved for senior executives, yet it is better understood as a discipline that can be learned and practised at every level of an organization. Its starting point is a refusal to accept the first explanation. Business situations are complex because several causes interact: a fall in profitability may combine rising input costs, an ageing product range, a sales structure designed for a different market and a competitor that has quietly improved its service. Managers who react to a single visible cause often solve a small problem while the larger one continues to develop.
The first contribution of strategic thinking is therefore diagnostic. It separates symptoms from root causes, and it does so with evidence rather than intuition. A strategic thinker asks what the data actually shows, what it does not show, and which explanation would be disproved if it were wrong. This discipline is uncomfortable, because it frequently contradicts assumptions that the organization has held for years, but it is far less costly than implementing an expensive solution to a problem that was never the real one.
The second contribution is the systematic generation of alternatives. Organizations under pressure tend to narrow their options prematurely: a proposal appears, it is defended by someone influential, and the discussion becomes a debate about that proposal instead of a comparison of possibilities. Genuine strategic work insists on several distinct options, evaluated against identical criteria — cost, feasibility, expected return, speed and consistency with the long-term vision. Even an option that is eventually rejected has value, because it clarifies what the chosen option must achieve.
The third contribution concerns uncertainty. Complete information is never available, and the attempt to obtain it usually produces delay rather than confidence. Strategic thinkers accept uncertainty as a permanent condition and respond to it with structure. They build scenarios, distinguishing what is likely from what is merely possible; they identify the assumptions on which each option depends; and they ask which assumption, if it proved false, would do the most damage. That single question often changes a decision more than any amount of additional data.
Flexibility is the practical consequence. A well-designed strategy is not a fixed sequence of actions but a direction supported by reversible steps. Pilot projects, phased investment, contractual exit clauses and clearly defined review points all allow an organization to learn while it acts. Flexibility should not be confused with indecision: the direction remains firm, while the means of reaching it are adjusted as evidence accumulates.
Finally, strategic thinking is inseparable from a long-term perspective. Decisions that optimise the current quarter can quietly weaken the following years, for instance by reducing investment in skills, maintenance or customer relationships. Conversely, decisions that appear costly today may protect competitiveness for a decade. The mark of a strategic thinker is the habit of asking not only what a decision will produce now, but what it will make possible, or impossible, in three or five years. Organizations that develop this habit make fewer spectacular mistakes, recover from the remaining ones more quickly, and are able to explain and defend their choices when circumstances change.
1. How is strategic thinking best understood according to the text?
2. What is the first contribution of strategic thinking?
3. Why is a rejected option still valuable?
4. How do strategic thinkers respond to uncertainty?
5. What does the text say about flexibility?
6. What is the mark of a strategic thinker?

🗣️ Expression orale — 10 questions C1
What does strategic thinking mean to you?
Exemple : For me, strategic thinking means looking beyond the immediate symptoms and identifying the root causes before considering any option.
How do you distinguish a symptom from a root cause?
Exemple : I test each explanation against the data. If removing the suspected cause would not change the outcome, it is only a symptom.
How do you evaluate two competing strategic options?
Exemple : I compare them against identical criteria: cost, feasibility, expected return, time to results and consistency with our long-term vision.
How do you make decisions under uncertainty?
Exemple : I build three scenarios — favourable, expected and unfavourable — and I choose the option that remains acceptable in all three.
How do you assess risk in a strategic project?
Exemple : I assess how likely each risk is, how severe the impact would be, and what measures could mitigate our risk exposure.
How do you set priorities when resources are limited?
Exemple : I allocate resources to the initiatives with the highest expected return and the strongest strategic fit, and I delay the rest.
How would you defend an unpopular strategic decision?
Exemple : Taking all factors into consideration, I would explain the analysis, acknowledge the rejected alternatives and state the risks openly.
How do you anticipate long-term consequences?
Exemple : I ask what the decision will make possible, or impossible, in three to five years, not only what it produces this quarter.
What makes a good contingency plan?
Exemple : It specifies the indicators that would trigger it, the actions to be taken and the person responsible for each of them.
How do you measure whether a strategy is working?
Exemple : I define key performance indicators in advance, monitor performance monthly and revise the strategy if the results diverge from the forecast.

( 13 ) Role-play
🎭 The Strategic Decision Meeting
Situation : Global Solutions Ltd — sales growth = 3% · operating costs = +12% · declining profit margin · stronger competition · new regional market opportunity · limited financial resources. Trois options : Immediate Expansion, Pilot Project, Delay Expansion. Rôles : A = Strategy Director, B = Finance Director, C = Operations Director. Durée : 7 à 8 minutes. Objectif : parvenir à une décision stratégique.
John – Strategy Director
From a strategic perspective, the underlying problem is a cost structure that has grown faster than our revenue. One option would be immediate expansion; another possibility would be a six-month pilot project. On balance, I would recommend the pilot.
Mary – Finance Director
I'm not entirely convinced that immediate expansion would be sustainable. Were we to commit the full budget now, our risk exposure would be considerable, and we should bear in mind that our margin is already declining.
Operationally, a pilot project is far more feasible. Should the pilot underperform, we could redeploy the team within four weeks and protect business continuity.
